When a well pump runs but no water comes out, the motor is almost always fine. Something between the pump intake and your tap has broken the water column, and the pump is spinning against nothing.

That’s better news than silence. A pump that won’t turn on at all is often a dead motor, and a submersible replacement runs $1,800 to $4,500 in our area. A pump that runs and moves no water is frequently a $150 to $450 repair. The whole job is figuring out where the break sits.

This guide walks the same path we walk on a service call, from the pressure gauge outward. Most of it you can do yourself in twenty minutes with a flashlight. We’ll also be straight about the point where you need a boom truck and a second set of hands, because pulling a submersible out of a 300-foot well isn’t a homeowner job.

What a Running Pump With No Water Actually Tells You

Start with what you’ve already proven. The pump is turning, so the breaker is holding, the wiring from the panel is intact, the pressure switch contacts are closing, and on a submersible the capacitor or control box is doing its job.

Those are the cheap electrical failures, and you just ruled them all out by ear. What is left is hydraulic. Either the pump cannot pick water up, or the water it moves never reaches the house.

Step One: Watch the Pressure Gauge While the Pump Runs

Find the gauge on your pressure tank, usually a small round dial on the pipe near the switch. Watch the needle for a full minute with the pump running.

The needle sits near zero and never climbs. The pump isn’t building pressure. The break is at the pump or in the pipe between the pump and the tank. Skip to the five failure points below.

The needle climbs to 40 or 50 psi and holds, but nothing comes out of the taps. The pump and the tank are fine. Your problem is downstream: a closed main shutoff valve, a whole-house sediment filter packed solid, a frozen line, or a break in the buried line between the wellhead and the house. Change a filter cartridge that hasn’t been touched in a year before you assume anything worse.

The needle bounces, or climbs and falls back fast. That points at air in the system or a waterlogged tank. A tank that has lost its air charge makes the pump cycle hard and can mimic a dozen other faults, which is why we cover it separately in our guide to a waterlogged pressure tank.

One more thing before you go further. Don’t leave the pump running while you work through this. A pump that moves no water has nothing cooling the motor, and running it dry is how a repairable problem turns into a replacement. Shut the breaker off between tests.

The Five Places the Water Column Breaks

In our experience across Chelan, Douglas and Grant counties, a running pump with no output comes down to one of five things.

1. The water level dropped below the pump intake. This is seasonal here. Late August in orchard country, with irrigation drawing hard on the same aquifer, a shallow-set pump can pull the level down to its own intake and start sucking air. The tell is that water comes back after a few hours of rest, then quits again under load. 2. A split or separated drop pipe. The drop pipe is the pipe hanging from your wellhead down to the pump. Poly pipe splits, and galvanized threads corrode and let go. Either way the pump lifts water partway up the well and dumps it straight back in. The pump sounds completely normal from the surface.

3. A failed check valve or foot valve. Check valves hold the water column in the pipe between cycles. When one fails, the column drains back down the well every time the pump shuts off, and the pump has to refill the whole pipe before it makes pressure. On a deep well that can look like no water at all.

4. Lost prime on a jet pump. Jet pumps sit above ground and have to be full of water to pull a suction. Lose that water through a leak, a bad foot valve, or a freeze, and the pump will run happily forever while moving nothing.

5. A frozen, broken or closed line between the well and the house. Freeze damage shows up at the shallowest point of the run, usually right where the line leaves the pitless adapter or where it enters an unheated crawlspace. A partly closed valve after recent plumbing work is worth ruling out too, and it costs nothing to check.

Jet Pump or Submersible: Why a Pump Runs But No Water Arrives

Which pump you have narrows the list quickly, and you can tell by looking.

A jet pump is above ground. It sits in a pump house, a basement, or a well pit, and you can put your hand on it. If yours runs but no water comes out, lost prime is the first suspect, and re-priming is one of the few repairs on this list a homeowner can genuinely do. A submersible pump hangs inside the well casing, often 150 to 400 feet down in the foothills around here. It sits in the water, so it can’t lose prime the way a jet pump does. When a submersible runs with no output, you’re looking at water level, drop pipe, or check valve, and none of those can be confirmed from the surface with any certainty.

Be realistic about that last point. Diagnosing a submersible properly means pulling the string, which is the pump, the drop pipe and the wire together, and that takes a boom truck and pulling gear. Anyone who quotes you a pump replacement over the phone without pulling it first is guessing with your money.

Three Calls, and What They Cost

A 1990s manufactured home outside East Wenatchee, 220-foot well. The owner had water Sunday night and none Monday morning, with the pump running strong. The gauge never left zero. We pulled the string and found a split in the poly drop pipe about 60 feet down, right at an old coupling. The pump itself tested fine and went back in the well. The repair fell in the drop pipe and wire band at roughly $850 all in, against the $1,800 to $4,500 a replacement would have cost.

The static level was dropping under irrigation demand and the pump was breaking suction each afternoon. The fix was a service call, a talk about draw-down, and staged watering rather than new equipment. The bill was the diagnostic visit, $150 to $250, and the owner kept the pump.

A cabin near Leavenworth, left unheated through Christmas. Jet pump running, no water, and the owner had already primed it twice. The suction line had split in the freeze, so every prime drained out in minutes. The pump was fine once the line was replaced. Had they kept running it dry to force it, they would have been buying a jet pump at $800 to $2,000 instead.

When to Stop and Call

Stop at the point where the next step needs 240-volt work, well pulling gear, or standing over an open casing. There’s no prize for doing it yourself, and a dropped tool down a well turns a $400 repair into a fishing job.

Call rather than continue if the breaker trips again after one reset, if the wellhead or pump house is standing in water, if the pump has been running dry for more than a few minutes, or if you have a submersible and the gauge stays at zero. That last one means the fault is downhole and there is nothing more to learn from the surface.

Worth knowing before you call: your well depth, the pump age if you have it, and whether the gauge moves.
